Discovery workshops: what to get right first

Clear scope protects the client at least as much as it protects the agency. Assume whoever inherits this will have half your context and none of your patience.
Start here
A few focused hours prevents months of wrong direction. There is a version of this that is over-engineered, and it is worth avoiding. Doing this properly once is usually cheaper than doing it approximately three times.

Get the decision-makers in the room, not just their proxies. None of that requires a large budget, only a decision and someone to own it. Anything you cannot measure here, you are deciding by taste, which is fine as long as everyone knows it.
Eventually
End with written decisions, not a mood board. The cost of getting this wrong is rarely visible on the day it happens. If two people in the business would answer this differently, that gap is the actual problem.
